We’ll to quickly go over the what, when and why we are here together? The reason we are here together or the core focus of the Startup Frat Hangout is freedom, and the other is abundance; freedom from constraints, freedom from pressure, freedom from mental stress, freedom from society’s bullshit, freedom from anything that might be holding you back from where you want to be, where you need to be in life, on a personal, or professional level. And the second thing is abundance. The abundance of whether you want wealth or time or to be a better person, abundance in terms of mental peace, etc. So just a place of peacefulness and abundance and freedom from constraints. So, that is pretty much the theme of this Startup Frat group. We’ll quickly go through these points with the why, when, who and how we are here.

This is relevant for three types of people. If you are a corporate professional or an independent professional like a doctor, lawyer, CA or something. Or if you are somebody who has been wanting to look at setting up their own brand enterprise, whether it has a commercial interest or a non-commercial interest, you want to set it up just to leave a legacy, or you want to set it up to make money. Or if you’re a corporate professional and want something more out of life, or you are an independent professional who’s sick and tired of jostling around in a sea of other professionals. Then this is for you.

When

The other reason we are doing it at this particular point in time is because of timing from an economic perspective. It is very critical right now because we’ve been seeing a bunch of different slowdowns happening, and the whole thing has come to a head because of the Tipping Point of the whole coronavirus situation. Before I go ahead, if you have anyone, a friend or family member, who has suffered from this scourge, my heart goes out to you, and I take full cognizance of the pain that they might have felt, or you might have felt.

Having said that, anytime there is a deterioration of the fundamental economics of society, then there is a landscape event or a Black Swan event like the coronavirus is; it always leads to a bunch of upheavals and a lot of people are impacted. That upheaval is followed by a period of upswing. Only the fittest and the most flexible, and the most ready people can scale the peaks in that upswing that happens. Timing is everything in life and business.

How Steve Jobs made his dream come true

I’ll just give you a quick example. Steve Jobs was fired from his company in the 1980s because he had a dream of making a near-perfect computer, which would be a work of art, and it would take $3000 to make that computer. He wanted to sell that computer for $2000. The average monthly income of a family in those days in the US was $2,000 or $2,500. So, it was not economically viable. He was fired from the company because he was hell-bent on driving the company to the gutter in order to fulfil his dream. It was his own company, but the board of directors decided to fire him.

Twenty years later, when the markets had changed and things were different, they brought him back. They made him CEO, and he still had the same dream, which was to make a near-perfect computer and it will cost $2,000. That’s why it’s going to be near perfect. Thanks to the Chinese and Thailand manufacturing and American median income level rising to beyond $3500-$4000, computers suddenly became a reality, and the rest is history. That’s what made Apple what it is today. So, it was the difference in timing in which the same exact dream, the same exact company, the same exact audience were able to purchase a computer.

Why Timing in Business is Important

I’ll just give you a personal experience. In 2008 when the housing crash happened in the US. I was working with a start-up in Silicon Valley. I was on a B1 B2 Visa, so I was technically in India, but I was working in a Silicon Valley company.

When the whole show was coming to a halt and people were jumping out of windows, and the stock market was nothing, real estate had crashed. After the 2008 crash, I was incidentally working as a sales and marketing consultant in a market research company. After that crash, many companies suddenly realized that they needed to find newer markets. They needed to find whether their competitors had left the market or the competing companies had been destroyed. They wanted to go and take charge of that market and those customers.

Suddenly, they needed that advice from people like market research companies who had all the information of who’s going out of business. What are the customers doing? Where can you find this kind of business? Long story short, we doubled our revenue from 2008 to 2009, doubled our revenue again from 2009 to 2010, and doubled our revenue again from 2010 to 2011.

It taught me a very important lesson in life that timing in life and business could be everything. So you will still do the hard work, you will still do the smart work, you still have the bright ideas, but if you apply them at the wrong time, they could get you fired. If you apply them at the right time, you could be the number one company in the world, or the number one inventor in the world like Steve Jobs was. So that is where we are coming from. So we are at an interesting point in time. And my goal is to provide you with the information and the tools necessary to make this downswing and upswing of the market work for you rather than against you.  So, this is the “when to apply an idea.”

Where

In India, the issue has always been that we are always willing to work very hard, usually working very hard. Most Indian people work six days a week when the whole world works five days a week. We are always willing to learn more things, but usually, the information of what will happen is always coming to us late because we are the back office for the rest of the world.  I’m trying to share some information which could be useful for you.

Usually, when people talk like this, they typically have something to promote. They have an idea to promote. They have a product to promote. I have nothing to promote. In fact, I will give you 100 different ideas on how you can make this stuff happen for yourself. We’ll discuss what you can do regardless of whether you’re a business owner, a professional, a corporate professional, or an individual to get synced with the new market.

What are the basic blocks? There are some industries which are going to go down. There are some Industries which are going to go up. We don’t know what’s going to happen to manufacturing. Some people say all that manufacturers are going to move from China to India. We hope so, but we don’t know. Some Industries are guaranteed to grow, and that comes from the way humans feel. The human situation is changed during the slowdown. A lot of people are thinking differently. They’re feeling differently. They realize there’s a lot of waste in our life that we don’t need. A lot of people are getting back to the basics.

The basic premise is do not be wasteful in things that won’t keep you grounded. They’re not going to add any value to your wealth. The second premise is to conserve your resources because you will need firepower when you need to ascend the market curve. If you don’t have that firepower and are tied up in the real estate, the stock market with stocks is just going down and not going up. All of that, then basically, you’re losing your firepower in the wrong thing. Even if the whole thing comes up, two years or three years from now, you would have lost the opportunity where you could have made huge, significant changes in your positioning or finances.

Business growth and development

The first area is Business growth and development. If you are a person who’s into consulting companies on how to grow their business and maximize their profits. If you are a person who works in this kind of an area, then this is a great area to be in. And this is the area that’s going to grow after the slowdown is over because I have seen that happen first, and I’ve been in it. So this is one thing. I’m very sure about the other team.

Healthcare

The other area is healthcare. Health Care means something over and above the sickness care industry. Health Care is more of a self-help industry. So things like yoga and how to get your immunity up because the medical industry is probably not going to be able to help you if you have coronavirus. Maybe they will, maybe they won’t. But if you have your immunity up, that is a much bigger asset than knowing a good doctor. So the healthcare which is more from a self-help standpoint, how to be healthier, how to have better immunity, how to have lower fat, how to avoid blood sugar, is going to be big because, during this time, there’s a lot of scent self-introspection that has happened in the mind of the individual. They realize that they love their families. They would like to live longer and be around them more. Their focus will shift from their professional pursuits to their health, which brings me to the next point.

Personal Development

The next point is personal development. If you are in any shape or form connected to, or if you can hit your wagon to it, it doesn’t matter whether your current business is related to any of these areas or not, but if you can hit your wagon to personal development, then things like minimalism and meditation, and how to appreciate things better in mindfulness and how to be a better parent, and how to be a better human being etc. is going to be hugely important.

Career and Finances

Career is for businesses. Finance is for individuals; at an individual level. What can you do if your career is not going well? If your company lost a lot of revenue because of this whole situation. And now your job is in danger. If you are a corporate professional, then Career & Finance will be very important for you. If you are a person who can help other corporate professionals, who may be feeling this heat, then this is an excellent opportunity for you to help other people and also benefit yourself, probably build a business or a brand around it.

Make money Niche

Make money Niche, where people have a huge market for business opportunities, and things like multi-level marketing, insurance, and financial advisory. So people who want to set up businesses or their individual consultancy in advising people about insurance and, how to grow their money, about how to make money financial advisors, even people who are into business opportunities and multi-level marketing, and think this is going to be a huge going forward at least for the next five years.

Entertainment

Now, this is not about big-ticket entertainment. It is not about setting up your cinema hall or your restaurant. That industry is probably going to suffer a little bit. But this is what small ticket entertainment is. If you’re into gaming, if you’re great at gaming, and if you can create some products around to help other people on how to become like a Hotshot in PUBG or something, this is going to be big because a lot of entertainment is shifted from big-ticket entertainment, cinema halls, bars and clubs over to entertainment in the house, which is playing random games and doing TikTok stuff. So if you’re in this industry or have any idea of how you can create some products or services or content in this industry to help other people enjoy more from their smartphones. Then this industry is going to be big for you.

It talks about the sales process like an Express Highway, which has the little toll plazas in the middle. The customers or the prospects enter from one point, and then they go through a process where they have to pay a toll at specific points in order to move to the next level.

So if they reach a toll plaza, they have to pay a toll tax. People have to invest something like time, energy. They have to do a few things or maybe express their interest in some way, shape, or form into moving to the next level. And then they go on to the next level or the next segment. And if they don’t, then they can exit the highway.

After some time, there’s another toll plaza, which requires them to take something like action. It requires the customers to take certain measures to move to the next level. And then, if they don’t want to do that, they are free to exit the highway. It then leads you to the final run. By that time, the number of customers that have reached there, you pretty much figure out how many of those customers will convert it to a sale, thus making the whole process predictable.

You need predictability in your sales and marketing. Otherwise, you will not be able to survive this. So if you are a corporate professional, independent professional, small business owner, you need to master this stuff right now because you may be requiring it in your career, business, or profession.

Now, what we are doing is we are creating a machine. And it’s similar to that Express Highway. Customers enter, and there’s a toll, then they go to the next level, and there’s also a toll. They go to the next level once again, and there’s a toll, too. With every level they reach, there’s a toll. Finally, they reach their destination and get what they want, which is the price. The whole expressway is a machine. So what we have done is we have created this machine, and we let this machine do the sales for us. So, if you haven’t watched the videos on how the expressway works, I would recommend that you go and watch a bunch of videos. You’ll get the idea because all of these concepts are interrelated.

Become an Authority: Feed your Competition and Educate your Customer

There were a lot of questions from affiliate marketers. What should they do? Should they do more demos? Should they do more? People, who are into more commodity-type businesses like garments or children’s ethnic wear, what should they do?

Before we get into the actual tools and techniques of sales and marketing, which are lesser problems, I want you to understand is just from a mindset level. You want to have Ninja level mindset in this market, especially if it goes south, which it has been going on right now because of the lockdown. But even after the lockdown, if consumer behavior changes and your thing is not working well, then what you’re going to need at that time is mindset because a lot of the tools and techniques won’t even work.

We are not discussing tips, techniques, and tools, but we will talk about the mindset. My message to you is very simple. If the slowdown continues, you need to get to a higher level of authority in the industry where business flows to you.

Warren Buffett says, “It’s only when the tide goes out that you realize you were swimming naked.” So, people are not prepared. Business owners are not prepared. In an upmarket, everybody wins. Everybody is getting something. Everybody is under the mistaken assumption that I am a hotshot business owner. I’m a great sales guy. I run a great marketing diploma etc. When the market goes down, you see all these people complaining and saying it’s because of GST that I lost my business. It is because of demonetization. It’s because of the pandemic. It’s because of Corona.

You need to develop a steely mindset. One mindset item that I’m going to discuss is that you need to develop an authority in your sub-industry so that everybody wants to come to you. You need to be at level 4 or level 5.

How do you become an authority?

To become an authority, you need to have three product lines:

  1. You need to have your consulting product line.
  2. You need to have your products and services.
  3. You need to have your programs, which is digital information.

You sell from your Instamojo store. You don’t need to be involved in those sales. If people just want to know about and get some information, they can just go over your store and buy that information.

So, these are the three product lines that we’re going to be talking about. You don’t need to do it today, but you need to start thinking about this stuff.

There are four types of people in your industry.

  1. People who are players or business houses.
  2. The prospective players or people who would like to get into the industry and compete with you. People who want to set up a similar business like you.
  3. Then there are prospective customers.

What you need to do to become an authority in your industry, you must have an ecosystem-based approach. If you need one product or one product line, or whatever your affiliate marketing offer is if you go with any one single product, or one single product line or any one theme, then you will lose because there are hundreds of other people like you and customers are going to spend so much in the post lockdown phase. So what you want to do is to be the only go-to person. You want to engage all of these four types of people we mentioned above.

How do you do that?

You have educational products, which cater to prospective customers. You have your products and services which cater your customers. Then you have consulting, which caters players and prospective players. So by using all that you have, you can become an authority that people would love to approach.

Educate a customer

Feeding your competition means both of you win. It’s going to be a symbiotic relationship. I know it doesn’t work in the Indian context because it’s all about competing. There are too many suppliers for everything, and everybody’s trying to compete on price. Everybody’s trying to give the bigger discount. But if you want to create an ecosystem, you want to supply all of these four people. Never go into the market with one product line.

If you have one product line, you need to get other product lines if you are like an insurance agent who has just ICICI Prudential. You need to build your own educational programs. You need to build your own consulting and charge for your consulting. If you explain the insurance concept to people and all of them turn around and say I’ll think about it and get back to you. What did you get for your time? Nothing.

Instead of that, you should ask them to pay you 650 rupees for your consulting. What you’re going to do is compare all of the product lines in the market and don’t even expect that the listener writes you a cheque. You say I’ll give you so much information that whenever a new insurance agent comes to you, I will give you the ten things you need to ask them. And I will give you three templates by which you just put the figures from each of those insurance policies into these templates, which could be Excel templates. You will be able to compare among, and then you can play all the other insurance agents. That’s how we educate a customer.

Educate your competition

How do you educate your competition? I’ll just give you a quick example. One of my friends is into the restaurant business. He has his own restaurant. He’s very popular in Pune. He also consults other restaurant owners who want to set up their own restaurants. Why does he do that? Why is he feeding his competition?

Because he knows he could make the best pan pizzas on the whole planet and all of history, but the same customer doesn’t want to go to the same restaurant all the time. They want a change. So, what he does is he holds the credentials for having one of the best running restaurant brands for the longest possible time in Pune. And restaurants don’t run very long because every 2-3 years, they have to change the name and ownership because people want to change. He’s developed a reputation that if you want to be profitable in your very first few months, then you need to bring him on as a consultant. So either he goes as a consultant or the Profit partner.

Why does he do that? Because he knows that going to the market with just one trick in your bag is not healthy. Everybody’s your friend in the new market as long as you are the authority. This is how you build an ecosystem.

Why Ecosystem is Important

All of the biggest companies in the world have made ecosystems. Apple is an ecosystem. Not only does it provide you the phone, but they also provide you the iPad, the laptop, and iCloud, so all of your data is synced in all your devices. If you want to get out of Apple, it is a very big decision. That means you’ll have to change literally everything, including the intelligence inside your house. You’ll have to change. It’s a huge decision trying to get out of an Apple environment once you get in. The value they provide is so much.

Similarly, with Amazon, they provide you stationery, they provide you electricals, they provide you everything under the sun. It’s a wonder they’re not selling you air tickets and hotel reservations and cars. But very soon, they probably will. Getting out of Amazon is very difficult. Even if you find a cheaper offer somewhere, even if you find a cheaper offer on Mantra or Flipkart, you don’t go there because you are just too comfortable with Amazon. You go to Amazon, click a button, and somebody calls you on your cell phone. That is the level of customer service. I don’t want to change. I don’t want to do business with anyone else for saving 200 rupees. So that’s how you create an ecosystem. You need to figure out how to set up these (consulting, programs, and products/services).

What needs to be done

You need to think of a strategy. Do not think about do I need to do more demos? What do I need to do? Is this line going to work? All of the lines will work if you come with battle tactics, the next generation battle tactics. If you come with one knife to a gunfight, you’re going to get slaughtered. So, I’m just giving you the advice upfront because that’s why you and I are on this together.

Of course, hard work has to be done. But when you come to the battlefield, you have to come with an arsenal of tactics and strategies that will make you the default winner regardless of who competes with you.

I’m just saying this because consulting feeds your competition. The products and services feed your customers. In my particular case, it works differently. My customers buy my consulting. My digital programs are pretty much bought by my competition. A lot of people want to know how is this guy doing this? What is this guy selling to the customer? They go over to my Instamojo store and pick up stuff.

I wake up in the morning, and somebody bought products worth 10,000 rupees. If you are on top, there is no competition. The color of money is green; it doesn’t matter where it comes from. So, what I am trying to say is just keep these ideas in your head, and your mind will show you the answer.

Some of the questions were wrong. So, if you say, hey, is this thing going to work? What should I do in order to push my product? Should I do more sales presentations or demos? Of course, you will have to do that. But how do you set yourself in a position by default? You are the player of choice for a small number of people. You cannot supply everybody. You cannot compete against the whole market. You cannot make everybody happy.

You need to figure out what is the minimum size of the market that only you can supply. And in their eyes, you should be the go-to person. You should start building that whole community. So, this whole ecosystem approach works when you have a community approach. All these people we discussed above are your friends. The prospective customer who comes and waste your time. And then he says that we’ll get back to you. They’re also your friends, except that you’re pitching the wrong product to them and wasting your time. You’re doing these presentations to the wrong sorts of people and wasting your time throughout the month. You may do 20 demos, and you get no sales or very few sales.

Why an Online/Digital Product?

Instead of that, you need to have an online product. You say, if you want to know about me, go and buy it for 350 rupees. You can download my videos and watch them. It’ll give you 90% of the knowledge that you need. Once they do that, you tell them why don’t you come to me instead of traveling and wasting your time. I was doing all this stuff. We’re traveling and going to meet people. It’s a complete waste of my time when they said we will get back to you. So I said 90% of whatever I’m going to tell you is already in there. You just pay 350 rupees and watch. And you’ll be 90% clear in your mind whether you want it or not. And if you want to know about all the different players and how to compare all those different players among each other. If you still want to meet me, then after that you can come to my office. Then see how much that build your authority.

People will look at you with respect, and they will treat you with respect. Nobody will bullshit with you after that, I can guarantee you. Right now, just think about mindset, just think about strategy and how to be the go-to guru in your space.

Sometimes you see people in foreign countries, especially in developed countries, they are always on the move. You don’t see people hanging around, chit-chatting, in the middle of the day, or even on weekends. Their time with their family and friends is budgeted. You can see them moving, and they are always on the move. One of the reasons is that life is pretty complicated.

It is not as easy as in India or someplace where you have somebody making your food for you, somebody cleaning your house, washing your car early in the morning. You have to do it all yourself here, which basically means they have to fill up their calendar with a bunch of things to do. They have to be on the move at all times.

There is always something that has to be done. They are always going at it. All of the other stuff – their time with friends, their time with family, is budgeted.

My point is that life is not going to change for you on its own. There’s not going to be a single flip of the switch that changes your life. You have to change your life by filling up your calendar with enough positive things to do so that your average, middle-class existence fades away in the background, with so much new stuff happening that pushes you or pulls you and forces you in the right direction. Over a period of time, the compounding effect of all those positive actions that you are doing will probably change your life. You got to be on the move.

You got to fill up your calendar with so many things like Grant Cardone says, even if you can’t end up doing maybe half of those things, you fill up your calendar with. You should always overextend your calendar with hundred different things going in the right direction towards the life you want. That’s how life will change with the compound return of all those things, even if you can’t operate at the speed you planned or wish you would. Even if half of those things you planned don’t go right, you got to overpack your calendar with many new things. A bunch of new things that take you in the right direction. That’s what is going to add up to your new life.

If you are a business owner who wants to supercharge their profit levels, if you are a corporate professional, sick and tired of the job and are looking for other options, if you are an independent professional, doctor, lawyer, or chartered accountant who’s lost in a portion of other such professionals, you want to set yourself apart, or if you’re just a normal person who wanted to learn a lot about business, but all these complex terminologies scared you, then you are at the right place. What we’re going to discuss is how to supercharge your profits using wrappers.

How to Wrap your Business

Imagine the core of your business, whatever business you’re into and for people who don’t have a business, not to worry. This is your practice if you are an independent professional like a doctor, lawyer, or chartered accountant. We are going to discuss adding layers to it, adding layers to the core of your business.

So first, what we’re going to do is we’re going to add a wrap around your product or service. We’re not going to say, this is what I do, this is what I produced, this is what I sell, and this is what I retail. What I do know is we’re not going to do that. What we’re going to do is be able to add a wrapper.

And this wrapper is only going to talk about the benefits that you have, that your customer or prospective customer gets out of your product or service. For example, if you are a chartered accountant, who specializes in helping companies manage, or if you’re into risk management and compliance, what you’re going to be talking about is “Hey, these are the ten areas in which the new laws affect normal businesses, and these are the gaps where you don’t get into compliance issues.” What we’re going to be doing is we’re going to create a message out of it.

Your Business Message

If you are in my hangout group on Facebook, you realize that you hardly know anything about me, but over the last few weeks, my message has resonated with all of you. So that’s why you and I are becoming friends over a period of time.

What you’re going to do is you want to send out a message. This message is going to educate people about this wrapper or this benefit. So you’re going to get this message. You can do it for free via Facebook. This message will start drawing eyeballs and out of these eyeballs, some people will be motivated to buy your product or service. Now imagine that your product sells at 100 rupees and it’s like a 20% profit product. You provide a service for 100 rupees, or you provide a product, and it takes 100 rupees, but the cost of that product was 80 rupees. The rest, 20 rupees, is your profit. You carry home a profit of 20 rupees. These are just exemplary figures.

What you’re going to do is not only this messaging, which is low cost or free, but this will add to the number of eyeballs to your business. You’re going to be paid to create this message and send it out. You’re going to get paid ranging from 999 to 9999 to provide this message, to educate the customer to buy your service. You’re going to get paid 999 to 9999 rupees for your service. That is the price range. So that is the kind of price range that people buy online, and you’re going online with this. More than maybe 10,000 of these people don’t buy online so much in India, but you can easily do this stuff. We are going to be talking about how I’ve helped other people to do it and how it can help you as well. You’re going to send out this message, and it will add customers that did not exist before.

These customers are going to pay you to understand the benefit of your product and service. Once you bring the customers in with your message, you open the wrapper and get them into your product and service. Not only that, many of these people will be motivated and ask you exactly how they can do the stuff for themselves.

You’re into a production type business, and a lot of your competitors are hurting. They come to you, and they say, I would really love to understand how and what to do. What you’re going to do is you’re going to provide them consulting. These could be prospective clients, who’ll ask a lot of questions and they can before they spend the lacs of rupees. Will you need to understand how this whole thing works? You’re going to provide them with some consulting. This could be on-site consulting or one-on-one consulting. You’re going to get paid, ranging from 40,000 rupees to about 1.5 lakh rupees.

The time to deliver this training or this consulting would be approximately 4 hours to 12 hours. The funny thing is that while actually providing the product or service, you make only 20% profit, but while providing this consulting, you make a hundred percent profit because there is literally no cost apart from the cost of your time, which is significant, but there is no hard cost to this.

How will you earn a big Profit?

The fun thing is you need to create it once, but it keeps selling forever. What is the maintenance to maintain this digital ecosystem? Now it may seem that 999 Rupees is too less to charge for something that costs 2000 Rupees to deliver. But this is a flat rate, and this is unlimited. Potentially if a hundred people buy this product at 999, you’ve got 999 times a hundred. You just collected a lac rupees for something that cost you ranging from 2,000 or 20,000. You deliver this product or service of 20,000, and the rest is your profit. That’s 80% profit.

This is a 100% to the 20% profit. Suddenly, you’re not only in the business of providing this product and service, you’re in the business of providing the messaging and providing the consulting around this product and service.

Case Study of Vaibhav

There’s a case study where Vebhav sets up a photography business, and his photography deals would be at about 15,000 rupees. It would cost him in terms of men and material about 10,000 rupees to deliver. He only makes about 5,000 rupees in profit. Now, he’s become a visual evangelist. He now consults businesses on how to set up with their own personal brand, and he charges 30,000 rupees here. This is a 100% profit. The photography job’s profit is 30% because it cost him ten thousand to deliver the service. He makes only 5,000 rupees off of it. He makes all the 30,000 in profit. Now his package is 45,000, and out of that, 35,000 is his profit, which is close to 70% profit.

He has doubled or tripled his tickets. The profit margin has gone from 30% to 70%. How would you like to do that? How would you like to triple your ticket size into the total revenue and make a 70% profit on all of that?

Affiliate Marketing

People say they are just looking. They want to get into their own business, but they don’t have a product or service. So what do they do? Well, what you do is, I’ll introduce you to something called marketplaces where 83% of all the companies in the world, including India, provide any product or service and actually looking for promotional partners. So you can build “the message,” it takes only one week to build. If you can build this and get the eyeballs, 83% of all the product and service providers in the world will be willing to pay you, ranging from 30% to 70% of all their profits to get the customer. That concept is called affiliate marketing.

Case Study of Kritika

There’s another case study of a girl named Kritika who had an Instagram account. She had a bunch of following, but she’s not making any money from it. She got my help for three months, and today, she makes one and a half lac rupees a month. By getting into a marketplace that I introduced her to and forming alliances with companies that resonate with her message, her followers and subscribers are only happy because she is a specialist in that area. So they trust her advice. And they only want to do business with companies and products and services that she recommends. So she gains good Karma points from her subscribers, who are the buyers, and from the suppliers as well. Total income of one and a half lakh rupees, and she’s only 19 years old.

Conclusion

Did you realize that you will be at the highest level of the influence Spectrum if you set your ecosystem up? The influence spectrum in which we speak about the five levels of influence. If you set up three layers of business that not only go together in a harmonious fashion but actually feed into each other. You set up a digital or business ecosystem, which is very hard to get out of. Think about Amazon and Apple. The subscribers don’t want to leave them. So build your own ecosystem.

6 Types of Business Models

6 Types of Business Models

There are the six types of business models broadly that I have assessed. I’m no MBA, so if some of you guys went to a school and say well, they taught us 26 different models instead of 6. I’ve tried to compress all of those different models into six or seven types. I actually started with seven, but at the end, I said, okay, 6 is probably better because, in seven, two of them will be similar. So I will quickly go through all of these and talk to you about the pros and cons of these business models.

The 6 business models are:

  • Manufacturing
  • Distribution
  • Retail
  • Services
  • Aggregators
  • Market Creators

Manufacturing

Manufacturing is when you input some money, build a little factory or a little store that makes items. You’re in the making business and then sell it to the customers. Even telecom companies are in there because some of the dynamics of telecom companies are very similar to manufacturing. So, I punched them in; I didn’t keep a separate section for Telecom.

Input Capital

Input Capital for a manufacturing company is very high. So you got money running in order to get machinery, manpower, and land for the location and approvals to do manufacturing. Some people say, well, I had a couple of clients who went through the whole coaching program over three weekends. They say, I want to do manufacturing, but I want to do it on a small scale. We asked how you wanted to do it. They say I want to make cloth bags for the likes of Dmart. That’s great, but why would you do that? They say that plastic bags are going out, and they charge for plastic bags. We want to supply them with low-cost cloth bags, so they don’t charge the customer. Their store charge 10-15 rupees for providing a cloth bag. They said we could make it in our home. But that won’t really work out because if you have employees, like four or five people coming into your home and stitching cloth bags, you’ll never be able to provide it to the Dmart at a cheap enough cost. You will never be able to provide it at 5 rupees a piece. The second thing is, why would Dmart do business with you? There are hundreds of people who can provide that. It’s not rocket science.

Operational Expense

Operational expense is high because you will never be able to provide a big grocery store with a small home operation. So you have to mechanize, or basically, you can automate the whole thing at some point. You have to get machines. You have to get raw material in bulk by the tons. You need trucks. You don’t need the whole complexity that comes with a manufacturing operation. At least in India, these things don’t work very simply. You need to know people in big retail companies that you can take care of and ensure that your contract remains because there’s a lot of competition. And India is the low-cost market for many things globally, especially services. So, if you’re trying to go low-cost in a low-cost market, you will kill yourself. You may be in the business, but you won’t be very big.

There’s a lot of people who are making small things, and they depend on Amazon to market for them. Those people get killed very fast; that’s a race to the bottom because your only source of revenue is Amazon, and different people will try getting on. Everybody is trying to price beat each other, and this basically is a spiral race to the bottom.

So, broadly, if you’re in manufacturing, you have to go big-ticket; otherwise, you will get killed. So, the operational expenses are high because you got a deal with lots of labor and land, etc. So, you got all those expenses.

Dependencies

How many different external factors does your business depend on? What all could go wrong outside your business that could affect your business. Dependencies are very high. So, first of all, you got labor. There are lots of labor unions, and you have to deal with all those people, and it’s very unpredictable.

The second thing is politics. If you are in big-ticket manufacturing, politics could change many things for you. That whole situation happened in West Bengal where suddenly the government said, we’re not going to allow Tata to make a factory over here. Then Tata had to go all the way down to the Gujrat and make the factory over there. So, a lot of local politics will affect you.

The third is trade. A lot of national/international trade is going to affect you. So again, coming back to the Tata example, when international trade was favorable, Tata went ahead and bought the Jaguar Land Rover company and added it to their bottom line companies. It was doing good because Indiga was selling. Suddenly people got off Indiga; the whole Uber market stabilized in India. That was the major source of car sales for Tata Motors, for example, and then suddenly the whole thing flatlined, and now they’re running losses. So TATA motors had a great run from 2011 to 2017. And after that, they’ve been running consistent losses. So, dependencies are very high.

Scalability

The scalability of this business is relatively low to medium. It’s very high in the initial stages when you’re setting up the machines, and the machines can belt out. You can keep the machine running for two or three different shifts of the scale. Scalability is very high initially. But once you hit that maximum peak capacity, there is no scalability.

You want to do a business with medium or high scalability because you don’t want to flatline; you want to keep increasing. Now, of course, you can keep adding factories, but every single additional factory is going to take so much input capital. So scalability is low to medium.

Profit

The profitability of most manufacturing companies is 15-20 percent.

Distribution

Input Capital

You have trucks on the road, and you’re either distributing, collecting/forwarding agent or a stockist, or a wholesaler. You collect on behalf of a company and distribute to various sellers or retailers. Hence, the input capital is high because you get all those trucks, which cost a lot.

Operational Expense

The operational expenses are also high because vehicle maintenance is not cheap. Vehicles keep breaking down, and they require servicing. In India, especially, you have issues with drivers who steal fuel, etc. You have to watch out for that.

Dependency

Dependency is very high because you’re doing business in the field. So, field variables come in. You have trucks going out, and suddenly in a different state, they say, well, you don’t have the right permits, etc. You have to pay 10,000 rupees. Otherwise, we won’t let your trucks through. You got all those items. What if an accident happens? There’s going to be a huge problem. You’re going to rush in the middle of the night all the way over Karnataka to take care of it. So, field variables are high.

It’s a labor-based business. So again, you have all the issues that come with blue-collar labor, dealing with drunk drivers, etc. Then you have trade dependencies. Furthermore, if trade situations between two states or between two countries fall off, the new businesses are impacted.

Scalability

The scalability is high because of the same input capital cost. You can keep adding trucks and keep adding volume to your business. So, scalability is high.

Profit

Profit is 15-30 percent. You can do it at a big-ticket level which is, the DHL blue dot level or small ticket level, small two or three tempos and operate only in your local area where you can have people who belong to the same area and work for you and you have a small business, but you can be a supplier to things like the DHL or a big manufacturing company. So scalability is high. Profit is 15 to 30%. Dependencies are also high.

Retail

This includes the restaurants as well. So some of the variables we’ll talk about apply to the restaurant than hospitality. So this is footfall-based because you have large retail stores or even grocery stores. You have your food junction. You have your big bazaars. You have the Dmart, and then you have a restaurant. All of these are footfall-based businesses. So, I’m just counting restaurants and entertainment places here.

Input Capital

Input capital is obviously very high because you need to have space in a prime ticket area if you want your retail business to succeed. You want a successful restaurant; it needs to be in a Prime Ticket area, not in the back of the boonies, because you’ll have less footfall, and then the prices will also go down. So you need to be in a high ticket area. So, the input capital is high because you need the lease or the rent or whatever it is.

Operational Expense

The operational expenses are very high because you have people working at the place with commercial power or commercial refrigeration. Even if you have a retail store, you have lots of labor working there. If you go to a Dmart, they are like 50 employees in every Dmart. So, operational expenses are very high, and then you have a little bit of your own logistics, etc. So you have very high operation expenses.

Dependency

Dependencies are not very high, but they are high. Again, field variables come in; whether your stock is coming or not, stock going or not, the stock is rotting. Then your labor. Again, blue-collar labor is involved a lot. And then you have economic variables. For example, many people don’t go to restaurants in a down season. So you lose money. Restaurants have very few up seasons during the year. Too much of summer, people don’t come in to eat. Too much rain, people don’t come in to eat. Non-festival times, people don’t come in to eat. Middle or end of the month, people don’t come into it because they don’t have savings to spend on it, etc.

Even for retail stores, economy items people. If you have slightly high-end retail stores, like food Junction, people don’t come in if the economy is not doing well. So, big-ticket retail is getting hit the big time with takeout stores and Amazon food. So big-ticket retails are getting hit today. It’s not a good time for big-ticket retail. Again, Dmart stock has gone higher because of coronavirus. DMart is the only one that’s supplying. But broadly, things are not good for retail in India for the last five years.

Scalability

Scalability is high because, again, you can add more stock. It immediately improves your output levels, and then you can simply install better software that you have self-checkout. You can actually increase the traffic that processes through the checkout system. So scalability is pretty high.

They also have a cap for that. Cap comes in a while away. The cap can come in pretty fast with the restaurant because you have people sitting down at the table. The average time to eat a meal is one hour 25 minutes. You cannot really increase that time because people don’t come in to have dinner at 5:00 in the evening, and they don’t come in to have dinner after 11:00. So you’ve got that little time window where people come in to eat. You cannot really scale it up. If you want to increase the pace, then again, input capital just goes high. So scalability is high in the case of a retail store but low in the case of a restaurant.

Profit

Profit 15-45 percent. Retail stores make a profit of about 15% and restaurants about 45%. Any food business makes about 45%. Big-ticket retail is trying to increase their profit margins because it is trying to have these big stores where they can cut their costs using economies of scale. So they are trying to increase their profit margin. Broadly profit margin of retail is 15-20 percent max.

Services

Input Capital

You set up a services business where you’re providing professional services. The input capital is low because all you need is yourself who sells, and then you need one guy when you get a client contract, a guy to service that contract. So you got businesses like call centers, IT companies, B2B marketing, all of these business models come in services.

Operational Expense

Operational expenses are broadly moderate to high. Once you start expanding, you have a big office with 20-50 employees, and you go to a nice IT Park. So operational expense starts at pretty low. You have salaries and a little bit of office space, but it will go towards the high side over time. So I would call it moderate, but when you start scaling, it can go high.

Dependencies

Dependencies are medium. All you need to do is basically hire and train. Dependencies are higher in foreign countries but lower in India because India is loaded with human capital. So all you need to do is to recruit and train. Human capital is relatively cheap if you want. So if you are in a high ticket area, like maybe Gurgaon, then obviously manpower cost is high. But in most low-tier cities, you’ll find the exact similar talent at low prices.

Scalability

Scalability is also moderate. It is virtually unlimited. But when you start expanding, you realize keeping your team together and managing them so that everybody belting out the same quality of service is not that easy. So that’s why the scalability of the services business is moderate. If you look at developed countries, all of these services are getting automated more and more today. In fact, Amazon is one big prime example. They’ve actually doubled the wage rate for their workers, but they have so many things happening via robots and algorithms. Now, they’re saying we will deliver through drones. For the amount of volume that Amazon delivers, the manpower of their employee is significantly less. So, once automation happens, then scalability will become very high. But right now, only Amazon has achieved it and nobody else. So scalability is moderate.

Profit

Profitability is 15-35 percent.

Aggregators

Input Capital

Aggregators are people like Uber, Airbnb, etc. Input capital is low to moderate because all you need to have is an algorithm. Then you need to personally go out on the field and sign up those hotels or drivers, etc.

Operational Expense

Operational expenses are also moderate. I would call it low, but it’s moderate. Because then, in the case of Uber, what they did in India as they went out and tried to get a lot of people who did not have cars of their own, they tried to motivate them to buy cars of their own. And then they had to arrange with banks for the finance etc. It was a big disaster because the banks paid the money, Uber arranged for the finance, and the model flatlined. So, the people bought those cars to become Uber drivers. They’re actually losing money and unable to pay BMI. So anyway, operational expenses are low to moderate.

Dependencies

Dependencies are medium, which means they also depend only on recruitment and training, so dependencies are basically medium. I would say low, but then you have a case like drivers getting drunk and creating all kinds of issues. So you have some liability over here. So dependencies are medium.

Scalability

Scalability is very high. You could sign up for anything. Uber has gone to become a global company in the last six years. So, the scalability is very high.

Profit

Profit is literally like 3%. Uber doesn’t make any money. They actually lose money. Hola cabs, Airbnb lost money when Airbnb went public. It is a zero profit company. So I’ve set 0-10 percent. But I haven’t seen anyone’s balance sheet more than 3% in the last two years. I may be wrong, but I recently checked some facts, and they are not high-profit companies. In fact, all of them are losing money right now because the thing is, they don’t own their services, they’re just a connector, and they have a point where customers will not pay high for a hotel room. They expect a discount because they go through a clear trip or Airbnb. They expect a high level of service because they go through Ubers. So you must keep your prices under control and pay the guy who is delivering the service very well. Otherwise, they’re not going to work for you.

Many Uber drivers will happily shut off their devices and go with you all day. You say I’m with you all day; just shut off the device. I’ll pay you whatever; let’s have our own rate-setting, and they’ll happily do that. Drivers are getting offended because they get stuck in traffic etc. They don’t get paid very well. So, they want to shut their device and go private. So Uber never makes any money. It’s always a zero-profit company.

Market Creators

Market creators are the last mile that goes to the customer. Market creators are the ones who take concepts, products, and services to the customer. So you have high-ticket furniture design, home improvement, home design, high-end architects, insurance agents selling life insurance or health insurance, financial advisors, affiliate marketers, multi-level marketers, digital media agencies, sales and marketing consultants, all of these are the ones that are able to put that high ticket product in the hand of the customer on a commission.

Input Capital

Input capital is very low.

Operational Expense

Their operational expenses are also low because they will have less than 15 people working in any agency.

Dependencies

Dependencies are low because their only dependencies are advertising costs. How much do I have to pay the newspaper to run my ad? How much do I have to pay somebody to run my flyers? How much do I have to pay, probably local politicians, to put up my banners all over the Housing Society or something? How much do I have to pay Facebook for my ad? So, their only dependency is advertising cost. And as long as they can keep their advertising cost under control and their conversions into sales high, their dependencies will remain low. However, in many cases, they’re dependent only on Facebook. If Facebook’s ad price per keyword starts going up, they could actually lose money.

Scalability

Scalability is very high because it’s an advertising-based business. So once you get a hold of your market, you can potentially scale very high. So you have financial advisors who once gain the trust of their local market. They work on references, and their insurance cheques keep coming in because the people who are friends and relatives of a person who had a good experience with you will highly recommend you saying, I got the health insurance from this guy, I had a problem, I went to the hospital. This guy helped me out. He was always there for me, and then everybody else will go and buy their health insurance from you. So, scalability is pretty high if you know what you’re doing, if you’re smart, and you’re providing good service.

Profit

Profitability is extremely high; 50-70 percent.

Those are pretty much the six business models. Which one of these do you like the best? Which one of these do you think would suit you at some point in time?

Individual professionals like doctors, lawyers, etc., would probably fall under market creator because if you start as a private practice, you have to be there. You have to spend several years to gain the confidence of the local market. Once you gain the trust, you have your own brand name, and the business comes to you so that they would fall in the market creator’s category.

What Are the 6 Different Wealth-Building Concepts?

Today, we’ll talk about the flight of the eagle. There are six different ideas. We need to recognize six different mindsets and wealth-building concepts in this kind of market, a down market. They’re not new. They’re all age-old, millions of years old concepts with little flavors given to the new age.  The deep-down concepts and the baseline concepts of wealth-building don’t change. We have to be adapted to the new scenarios.

Now I’m going to walk you through some of these concepts. And then, towards the end, see if these concepts resonate with you and if you want to utilize them to reinvent yourself. I’m also going to talk about the story of the eagle.

The First Concept

The first concept or the original concept of capitalism, which is called ownership. The fruits of your labor, the ownership of the fruits of your labor, needs to be with you. If you’re working in a job, the fruits of your labor legally are owned by a company. If you are an independent professional like a doctor, lawyer, etc., the fruits of your labor are owned by a client because they pay you for your time. This lesson is meant for independent professionals, cooperate professionals, small business owners, homemakers, and students.

So, lesson number one of prosperity and wealth is you need to own the ownership. You need to have ownership of the fruits of your labor. Mark Cuban says, “It doesn’t matter if the glass is half empty or half full. You should be the one pouring the water.”

Now, what happens is, when the market is up, and life is good, people forget this because life is good,  even the salary is good enough, probably many people in corporate make better salaries than actual business owners.

It’s only when the flux or contraction happens that you suddenly realize that you’re missing out. So what you want to do is, first of all, you must own the fruits of your labor, which means till now if you haven’t got into the business, this is the time to get into the business. A recession is the best time to get into the business because once the market goes down, the only way it can go is up.

The Second Concept

Lesson Number two is to never take a knife to a gunfight. Most people are dependent on one source of income or one product line. If you have one line of business, then that’s a problem. This is a gunfight, and you need heavy artillery. You need an air cover. You need automatic artillery.

So the secret number two of prospering in a down Market is you need three layers of income. One of which has to do with the traditional market, which is physical goods and services. The second layer is something that has to do with the future, which is information products and things that can sell off the internet. The third thing is something that is very important to the post-covid time. Your business needs to have a community or a consultation-based edge where you and your clients can work together to achieve some goal. So you must have to build that community edge.

So, this is the market of the present. Physical goods and services are markets of the past, but they will always remain relevant. And then there’s a market of the future, which is you need to have a digital product where people buy from you online. You need to have these three minimum layers of income. If you’re missing any of these three legs of the stool, your stool is not going to be stable.

The Third Concept

The secret number three is to ascend vertically. Most people who are into business are making huge mistakes. Most independent professionals are also making a huge mistake that they are stuck with their product or what they offer. They don’t realize that there are layers and layers and layers above this. These are people who run the market, which is 80% of the game. The people who figure out where the market is and position themselves to the market and then utilize your products and services to bring it to that market. These people are called aggregators and market creators. They primarily deal in the mindset and motivation and figuring out who are the motivated clients.

They want to achieve a certain result, and then they use your product. They use your product to deliver that result while you as the producer only command 5% of the market.

The actual producer makes nothing. The farmer will always remain poor. The people into the tools and techniques and the people who are into the mindset and motivation and market exploration and market allocation are the ones who make all the money.

So what you need to do is vertically ascend. People who operate in all three layers have a hold on the industry because they have a hold on the supply. They hold the demand, which is the top layer, called the mindset motivation or market exploration. The people who figure out what we want to achieve in the market are the ones who are providing the solution, which currently is your product. These market aggregators are in a unique position.

Amazon doesn’t produce anything of its own, but it’s the algorithm that is finding out what people want to buy. And then it has people like you who are at the bottom level, which is the 5% of the game. You’re an Amazon supplier. You’re plugged into Amazon. Amazon gets you the orders. You deliver your product, and the markets are great, and they’re expanding. Life is good because your business is expanding in the market. Suddenly, the market tanks and you realize that Amazon has created all these 10,000 different competitors. They are all on the same platform as you. They are all priced competing using Amazon’s algorithm. And then, you found yourself in a dead spot. So Amazon, in this case, is something that we call a linchpin

The next point is, there are six types.

  • Manufacturing
  • Distribution
  • Retail
  • Services
  • Aggregators
  • Market Creators

There are six types of business models and what you have to do is in every type of business model; it’s not dependent on the product. It’s dependent on four different items, which is how much of the capital is required to start this business? What is the return on investment on that capital? What is the risk of losing that capital? And then, what is the scalability of that business?

For example, in manufacturing, you have huge amounts of capital required. You can make medium to large profits or fifteen to thirty percent profits on it. The risk of losing that capital is broadly known unless a major watershed event happens like a world war. The risk of losing capital is generally low. The scalability of the business is very high.

Then you have distribution where the cost of starting the business is relatively low to medium. The return on investment is slim. You have 5, 10 percent, 15 percent margins unless you are a linchpin in that business. The risks are high because you’re moving stuff on the road, and every legal, political issue will affect you.

And then you have retail which is big thicket retail. The cost to enter is high. The ROI is low to medium because retail companies basically make up to 15% of the profit. And then the risk of losing is also minimal, but then you have a risk of perishables. So if the market slows down, then your perishable start deteriorating. And then, the scalability is also low because large companies are every time there to set up a new store that the new capital has to be tested.

Then you have Services, you have aggregators, and you have Market Creator. All of these different business models have different business dynamics, which is all of the money profitability.

What is the risk of losing the money that I put in? And what is scalability? How much money can I make on the initial investment before I have to reinvest another big chunk of cash?

But these are some of the areas you need to be thinking about. What is your horizontal footprint, how many layers of products do you have in the market? What is your vertical footprint? How many layers are you playing in? And then, which type of business model it is you’re playing? If you don’t have an idea of this, you may be in business, and you may even be making money; you don’t know what’s going on. We have no clue what’s going on, and life may be good when markets are good.  The moment the markets go down, you realize that you’ve been made a fool of.

Warren Buffett says, “it’s only when the tide goes out that you realize we all were swimming naked.”

There are three steps involved, message, Outreach, and business house. These steps are involved in repositioning yourself in the New Age. All of these three can be learned and mastered in 60 to 90 days.

If you learn and master this in 60 to 90 days, you will be reinventing your own business for the slow downtime, and you will be able to become a master of your destiny all over again.

You need to redo your message. You need to get your message right and tight. You need to get your message out, which is to go out and connect with your potential customers, thousands of them. And then what you do is you bring them back to your business house or your back office, which has that 3-product combination we talked about above, which is consulting and community-based offer, hard product and service, and digital product or service.

The Flight of the Eagle

The eagle has two lives. Eagle lives twice. Do you want to learn about the second life? The eagle dies then the Eagle is Reborn.

This is a story of an eagle. It can live up to 70 years. But to reach this age, the eagle must make a hard decision. In its 40th year, its long and flexible talons can no longer grab prey that serves as food. Its long and sharp beak becomes bent. The feathers become old, thick, and heavy. The thick and heavy feathers stick to its chest and make it difficult to fly. Then the eagle is left with only two options; die or go through a painful change process.

The process requires that the eagle fly to a mountain-top and sit on its nest. Then the eagle knocks its beak against a rock until it plucks it out. Then the eagle will wait for a new beak to grow back, and then it will pluck out its talons. When its new talons grow back, the eagle starts plucking its old-aged feathers. Change that’s worth sustaining the pain. And after this, the eagle takes its famous flight to rebirth and lives for 30 more years.

Why is change needed? To survive and live. We have to start the change process. We also have to pluck out our unpleasant memories, negative habits, and fixed mindset like the eagle. Only freed from past burdens can we take advantage of the present. In order to take a new journey ahead in the future, let go of your negative old limiting beliefs. Open up your fixed mindset and let yourself fly again like an eagle.
